Plenty of AI pilots demo well and still shouldn't be scaled. Before we recommend that a client invest in a full production build, we look for a specific set of signals that a pilot is genuinely ready.
First, it solves a real, recurring workflow — not a one-off novelty. Second, the people who would use it every day actually want to, based on real usage during the pilot, not enthusiasm in a meeting. Third, the data and integration path to production is clear, with no unresolved blockers hiding behind the demo.
When those three line up, scaling is a good bet. When they don't, the honest recommendation is to keep iterating — or to stop. We would rather tell a client that early than build something that quietly goes unused.
